Why your team's product decisions silently expire (and how to know which ones)
TL;DR
Most product decisions go stale within 90 days. Not because they were wrong when made — because the world they were made in changed. Four failure modes: data drift, definition shift, market move, customer churn. A 5-minute self-test below.
The number nobody counts
A senior PM makes 400+ meaningful product decisions a year.
Almost none get reviewed.
The decision happens in a Slack thread, gets shipped in a sprint, and within a quarter the original reasoning is unreachable.
What's left is the artefact. The roadmap line. The retired feature flag.
What's gone is the why.
Four ways a decision quietly expires
- Data drift. The cohort you measured against has moved. Retention numbers from Q3 don't describe Q1 users anymore.
- Definition shift. Someone changed the SQL for 'active user' six weeks ago and nobody told the rest of the team.
- Market move. A competitor shipped the thing you were going to ship. Your differentiation argument is now an entry-fee argument.
- Customer churn. The 12 customers whose tickets justified the bet — half of them left. The remaining six don't represent the new ICP.
Why nobody catches it
Decisions aren't tracked as objects.
They're tracked as outcomes — shipped or not shipped, on the roadmap or off.
There's no row in any system that says: this decision was made on this date, against this evidence, expires when this signal moves.
Engineering has ADRs. Architecture Decision Records. Every meaningful technical choice gets a markdown file with context, options, decision, consequences.
Product has nothing equivalent.
The closest thing is a Notion page someone wrote once and stopped maintaining.
The 5-minute self-test
Pick the top three decisions on your current roadmap.
For each one, answer:
- What evidence justified it? Name the tickets, the events, the customer quotes.
- When was that evidence captured? If older than 90 days, flag it.
- Has the metric definition changed since? If you're not sure, flag it.
- Are the customers in that evidence still active? Check the churn list.
- If it were proposed today, would it still win?
What a live decision looks like
A live decision is one where the answer to all five questions is current.
When the evidence shifts, the decision flags itself for review.

- How is this different from an OKR review?
- OKR reviews check whether you hit the outcome. A decision review checks whether the decision behind the outcome still makes sense given today's evidence. You can hit an OKR for a decision that has already gone stale.
- How often should we run this?
- Quarterly is the floor. Top of every roadmap planning cycle is the natural anchor. The bar is: no item ships into a new quarter without re-defending the original decision.
